✦ WHAT'S HAPPENING ✦

The Design Leadership Disappearing Act

There is a quiet crisis unfolding in high-level tech leadership.

The Director and VP of Design roles that were abundant flooding your LinkedIn inbox five years ago have virtually vanished. In their place, executives and venture boards are leaning into two forces:

  1. Unfiltered Speed & Time-to-Market: Settling for rapid execution as the primary driver of business outcomes.

  1. "More AI": Mandating that artificial intelligence be stuffed into every workflow, product layer, and feature list, often without a clear why.

Meanwhile, design leaders who spent decades scaling systems, driving product strategy, and navigating complex corporate transformations are finding themselves facing total radio silence.

✦ BUSINESS ANATOMY ✦

What is Causing the Collapse

The market perception right now is that design leadership is non-essential, a cost-center luxury to pay a highly compensated senior leader, when multiple AI natives can be hired for the same price. This shift didn't happen overnight; it was driven by:

1. The Erosion of Craft to Automation

When business leaders equate design solely with screen execution and visual polish, they assume AI makes the design leader redundant. Their reasoning is that if software generates user interface designs, why pay a highly compensated senior executive to oversee it?

2. The Rise of the Product Manager

In many organizations, Product Management stepped in to absorb product strategy taking the responsibility away from senior design leaders for owning customer experience design.

3. Changing in Job Expectations

Today, organizations are compressing design leadership expectations into overloaded, mid-tier profiles. Companies are looking for an impossible hybrid: a strategic visionary, a business-savvy operator, an advanced AI practitioner, and an active "player-coach" who produces tactical, day-to-day work.

Concurrently, the core capabilities that historically defined Director-level impact have been devalued. Organizations no longer prioritize senior leaders who focus on:

  1. Cross-functional team building centered on end-to-end usability and customer desirability.

  2. Scalable design operations and design systems built for enterprise-wide consistency.

  3. Future-forward vision work, including the canonical design explorations used to secure long-term board confidence and capital.

✦ THE COST ✦

What Happens When Speed is the Only Metric?

When companies trade executive design oversight for sheer speed and algorithmic output, three critical failures occur:

1. The Loss of Context and Brand Promise

Speed gets features out the door, but it cannot evaluate whether a product experience actually honors a brand’s fundamental promise. When every team relies on generic AI patterns and off-the-shelf frameworks, products homogenize into a vanilla, soul-less baseline.

2. Agentic Chaos Without Governance

In an agentic world, AI tools and workflows are only as effective as the shared context, codified best practices, and organizational knowledge fed into them. Without strategic oversight to build context repositories, govern workflows, and align cross-functional teams, organizations end up with individuals steering AI agents in fragmented, chaotic directions.

I was coaching a Design Director this week who was reeling from the turbulence inside her executive team. Her CEO, freshly energized by his own foray into "vibe coding," was attempting to pivot the entire product strategy around rapid AI prototypes, throwing their established business model and team alignment into complete disarray.

3. Solving the Wrong Problems Faster

Artificial intelligence is an extraordinary tool for processing data, identifying trends, and analyzing feedback at scale. However, AI cannot make the creative and strategic leaps required to invent new paradigms, anticipate subtle shifts, or grasp the human nuance that design leaders navigate.

Great product leadership balances three essential pillars:

  • Viability (Product Management): Does this make financial sense?

  • Feasibility (Engineering): Can this actually be built?

  • Desirability (Design): Does this solve a real human need, and do people actually want it?

Without executive design leadership to champion desirability and deep human context, companies risk running faster in the wrong direction. Optimizing experiments at scale while shipping features that fail to deliver real customer value.

✦ ROI OF DESIGN LEADERSHIP ✦

Design in an AI World

In an AI driven world, the value of design operates across three tiers:

Tier 1: Production and Execution

  • What it is: Screen design, UI spec generation, visual styling, and component building.

  • The AI reality: Automated. If a design team’s primary value rests in execution, they are competing directly with algorithms and possibly losing ground.

Tier 2: Orchestration and Alignment

  • What it is: Breaking down organizational silos to drive cohesive, end-to-end customer journeys.

  • The AI reality: Uniquely human. Cross-functional alignment is fundamentally an exercise in political diplomacy. AI cannot negotiate competing VP incentives or build executive consensus. For design leaders, driving alignment across conflicting business priorities is a daily requirement, assuming they are still invited into the room.

Tier 3: Strategic Direction

  • What it is: Seeing around corners, uncovering latent user needs, reframing complex business problems, and defining which products should exist in the first place.

  • The AI reality: Irreplaceable. This is where design moves from executing orders to shaping the company's future, transforming ambiguous market signals into high-conviction product vision.

Why Design Leaders Are Essential Now

The rush toward "more AI" has created an ironic blind spot. Engineering and business leaders are fantastic at figuring out how to execute, but they are starving for guidance on what to do and why. This is precisely where seasoned design leaders excel. They bring:

  • Executive Presence and Business Acumen: The ability to translate user insights directly into ROI, financial impact, and strategic positioning.

  • Journey Orchestration: The expertise to look across 30+ product divisions or complex touch points and synthesize a coherent, unified customer experience and journey that is on brand.

  • Human Governance in an Agentic Era: The judgment to know where AI should act as a force multiplier for productivity, and where human empathy and intuition must guard the core experience.

✦ THE TAKEAWAY ✦

🧠 The Short of It Is

The current market contraction is not proof that design leadership is obsolete. It is a temporary phase where businesses are prioritizing raw speed and automated tooling over direction and context.

When the noise settles, the companies that win won't be the ones that generated the most screens in the shortest time. They will be the ones that had seasoned design leaders in the room, making sure those screens solved real human problems, drove actual business value, and honored the brand promise.
